How Kindred sold out its first drop in six hours — with zero paid spend.
“We didn't run a single pound of paid before launch. The waitlist did the entire job.”
— Founder, Kindred Skincare
Kindred Skincare is a founder-led DTC skincare brand out of the heart of London with genuinely good chemistry, six months of runway, one hero SKU, and — the day we picked up the brief — an audience of zero. Every playbook for a DTC skincare launch assumes a paid-media budget Kindred didn't have. Organic-first launches are where most brands quietly disappear, but organic-first was the only route open. Echo & Ember has run some of the UK's more talked-about DTC launch content and creator seeding programmes as a UK-based social strategy studio, and Kindred was a chance to run the pattern properly from day one. Instead of treating the drop as the campaign, we treated the waitlist as the campaign. Six weeks of pre-launch narrative content: formulation POV shots from the founder's kitchen counter, weekly on-camera founder updates that walked through why one ingredient made it in and three didn't, and a creator seeding programme built around eleven very carefully-chosen partners — dermatology-adjacent skinfluencers with sub-100k followings, no celebrities, no paid posts, product sent with a genuine handwritten note. Every waitlist milestone (1k, 5k, 10k) unlocked a fresh piece of content that made joining the waitlist feel like being early to something, not being marketed to. By launch day, 14,000 signups. First drop sold out in six hours. The metric that actually mattered — day-90 repeat purchase rate — came in above category average, which is the number that separates a sell-out drop from an actual brand. This is what always-on social strategy, creator seeding, and DTC launch content look like when a London creative studio treats a skincare launch as narrative architecture rather than a paid-media problem.
Kindred had six months of runway, one hero product, and no waitlist. Every DTC skincare playbook assumes a paid budget that Kindred didn't have. Organic-first was the only option and organic-first is where most brands quietly disappear.
We built the pre-launch as a narrative arc — six weeks of formulation POV content, founder-on-camera weekly, and a tightly curated creator seeding programme (11 creators, no celebrities). The waitlist itself was the campaign: every waitlist milestone unlocked a new content beat.
14,000 waitlist signups before launch. First drop sold out in six hours. Repeat purchase rate at day 90 above category average, the metric that matters more than the sellout.
